Running it, start to finish
- Find the moment of genuine uncertainty.
- Structure so the outcome is not known at the decision point.
- State plainly whether this was a good decision, a good outcome, or both.
What you get back
The output this produces, every time.
- Withholds the outcome so the reader experiences the decision rather than reading backwards from the answer.
- Preserves what was believed and wrong, which is the most valuable and most-edited-out material.
- Separates a good decision from a good outcome, which cases routinely conflate.
Getting better results
Where this usually goes wrong, and how to avoid it.
- Present the rejected option fairly. If a reader could not plausibly choose it, the case has one answer and generates no discussion.
- Include the pressures. A decision shown without time, politics and incomplete data looks easy, and the reader judges the decider rather than the choice.
- Do not over-generalise. One case supports a much narrower conclusion than it appears to, and stating the limits protects the reader.
